The cost of not governing AI
Dec 17th, 2025 by Jesper Kråkhede
A last business post for the year. What does it cost not to govern AI?
It is tempting to see AI governance as a cost and a brake. Policies, inventories, assessments, training. But look at the other side.
Data leakage. Confidential information pasted into an external service, or overshared data surfaced by an internal assistant. The cost is lost business secrets, breaches of contracts and, for personal data, fines and notifications.
Wrong decisions. An AI that is confidently wrong, used without checking, in a contract, a medical assessment or a customer answer. The cost can be anything from embarrassment to liability.
Security incidents. Agents with too many permissions, prompt injection, compromised integrations. This year has shown that all of these are real.
Regulatory exposure. The AI Act fines for the prohibited practices can be up to seven percent of global turnover. GDPR still applies too.
Lost value. And perhaps the largest cost: organisations without governance often end up not using AI at all, because nobody dares, while their competitors move ahead.
Governance done well is what lets you use AI with confidence. It is cheaper to set the rules now than to clean up later.
Ungoverned AI isn´t free. It is just a risk you haven´t priced yet.
